  2. Was daran nicht passt.
  3. Was stattdessen geht.

The most dangerous answer in a small company is not the no. It is the quick yes. A job that does not fit gets accepted because saying no feels unpleasant — and then it costs weeks, two other customers, and sometimes the team.

A clear no costs one conversation. A wrong yes costs the season. The difference is not in the decision but in how it is said.

Four sentences that carry a no

  1. Thank you — and what exactly is being asked. Repeat the request in one sentence: scope, date, result. Often it turns out that less was meant than you assumed.
  2. What does not fit. A real reason, not an excuse. "We are busy" is weak; "to hit the November date we would have to stop two running projects — and then we miss both dates" is a reason.
  3. What works instead. A smaller scope, a later start, a part you take on. A no without an alternative closes the door; a no with one leaves it ajar.
  4. When you will get back in touch. A date, not "sometime". That turns the no into a delay instead of a rejection.

Decide before the conversation, not during it

Write down three sentences while no customer is on the phone: what we do, what we do not do, when we say no. For example: no jobs below a day rate, no start dates less than two weeks out, no project without a named contact. Decisions made in the middle of a call are made on sympathy — and that is the most expensive kind.

And when it does not fit because the customer does not fit

Sometimes the request is fine and the collaboration is not: no clear contact person, payment only after a complaint, scope growing every day. Then the polite answer is also the most expensive one. A no here is not a loss — it is the time you would otherwise give to a project you never finish.

After the conversation

Write one line in the customer file: what was asked, what you said, when you will follow up. On the next call you know what you promised — and the customer notices that the no was not the end of it.

A no with a reason and a date is not a rejection. It is a plan — and customers notice the difference.
