Alles andere — Strategie, Plattform, zehn gleichzeitige Tools — kommt später.

Zahl gegen Basis vergleichen.

The demo was impressive. Thirty days later nobody uses the thing. That is how most first AI projects in small companies end — not because the tool is bad, but because nobody wrote down what "working" is supposed to mean here.

A pilot answers exactly one question: should we keep this? Everything else — strategy, platform, five tools at once — comes later.

What a pilot is (and is not)

A pilot is a task that already repeats weekly in your company, run for 30 days in real work. Not a workshop, not an evaluation list, not a comparison of five vendors. One task, two users, one date on which a decision gets made.

Before day one

  1. Pick the task. Recurring, boring, measurable — summarizing inquiries, following up on quotes, moving data from orders into a spreadsheet. Do not pick: the most impressive scenario from the advert.
  2. Measure the baseline. For one week, write down how long the task takes today. Without that number there is no decision at the end, only opinions.
  3. Write one number down. Minutes per item or items per week — one of the two, on paper, before the start.

The 30 days

One or two people use the tool in everyday work, not in test mode. Next to it sits a short log: what slowed things down, what got reused, what fell apart. On day 15 one quick check: is it still being used? If nobody opens it anymore, that is a result too.

Day 30: the decision

Compare the number to the baseline. Three honest outcomes: better → roll it out with clear rules. Same → the task or the tool was wrong, swap one and run another 30 days. Worse → stop. That is not failure; you replaced a year of arguing with 30 days.

AI does not need a strategy first. It needs one small experiment with an end date.
